O presente estudo foi desenvolvido em uma das maiores empresas do setor avícola a nível nacional. Apesar da sua quota de mercado ser elevada, esta ainda está pouco desenvolvida, pois ainda exige elevados esforços dos operadores, apresenta desperdícios nos processos e falta de gestão e organização das equipas da produção. Deste modo, surgiu a oportunidade de integrar um projeto de melhoria contínua implementando metodologias lean nos processos produtivos, com o objetivo de resolver os problemas anteriormente apresentados.
Inicialmente, procedeu-se à análise dos problemas das linhas de produção para posteriormente estudar soluções que tivessem um ganho real tanto para a produtividade das linhas de produção como também para as posturas dos operadores. Foi possível também desenvolver ferramentas, como é o caso dos eventos kaizen e da gestão visual que vão contribuir para que seja possível melhorar continuamente os processos.
A revisão da literatura sobre as metodologias lean, com destaque para o modelo dos 3M’s, o kaizen, os 5S, e a ergonomia, foram cruciais para o estudo dos processos produtivos e para a apresentação de soluções para estes.
Ao longo do documento são apresentadas diferentes soluções para os sistemas de abastecimento das linhas de produção, que têm um impacto direto na produtividade dos processos e na ergonomia dos sistemas e também uma solução que integra várias secções da empresa com o objetivo de melhorar a produtividade de um único processo. Algumas destas soluções foram implementas e tiveram resultados positivos, enquanto outras não foram possíveis de implementar devido á falta de tempo e meios, no entanto, foram apresentadas aos responsáveis da empresa e algumas serão certamente implementadas no futuro.
This study was developed in one of the largest companies in the poultry sector at the national level. Although its market share is high, it is still underdeveloped, as it still requires high efforts from operators, has wastes in the processes and a great lack of management and organization of production teams. Thus, the opportunity arises to integrate a continuous im-provement project by implementing lean methodologies in production processes, in order to solve the problems previously presented. Initially, the problems of the production lines were analysed and later studied solutions that had a real gain for the productivity of the production lines as well as for the working conditions of the operators. It was also possible to develop tools, such as kaizen events and visual management that will contribute to the continuous improvement of processes. The literature review on lean methodologies, with emphasis on the 3M's model, kaizen, and 5S, and ergonomics, were crucial for the study of production processes and for the presen-tation of solutions for them. Throughout the document, different solutions for the supply systems of the production lines are presented, which have a direct impact on the productivity of processes and on the ergonomics of workers, as well as a solution that integrates various sections of the company in order to improve the productivity of a single process. Some of these solutions were imple-mented and had positive results, while others were not possible to implement due to lack of time and means, however, they were presented to the company's managers, and some will certainly be implemented in the future
