A presente dissertação, desenvolvida no Centro de Aprovisionamento Regional – CAR, da Decathlon localizado em Setúbal, teve como principal objetivo analisar a produtividade do picking ou preparação de pedidos de artigos desportivos e sugerir uma proposta de melhoria de forma a aumentar a sua eficiência.
Devido ao aumento do número de lojas da Decathlon em Portugal Continental e ao aumento da
procura de artigos desportivos, os artigos expedidos pelo CAR é cada vez maior, tornando-se crítica a
atividade de picking. A produtividade desta atividade deve aumentar com o objetivo de que os artigos
solicitados pelas lojas sejam disponibilizados atempadamente com o menor número de erros possível,
melhorando, se possível, o nível de serviço prestado às lojas.
O picking tem um papel fundamental na Gestão da Cadeia de Abastecimento, pois tem um impacto direto no serviço prestado, para além de ser a atividade que representa a maior percentagem nos custos logísticos.
Para aumentar a produtividade do picking, foi desenvolvido um estudo de uma equipa do CAR.
Foi inicialmente realizada uma análise da procura anual dos artigos por parte das lojas e, tendo por base
essa procura, foi proposta a alteração do local onde os artigos estavam localizados/arrumados. Assim,
os artigos mais procurados foram alocados nos corredores mais próximos das zonas de receção e expedição. Esta proposta foi simulada, com base nos artigos solicitados pela loja de Torres Vedras, utilizando os tempos atuais de deslocação que um colaborador demora a percorrer um corredor e o tempo
de recolha de um artigo de uma localização. Assim, para as novas localizações dos artigos propostas,
foi obtido o valor de produtividade do picking, sendo obtido um aumento de 4,3%, o que representa
uma redução diária na realização da atividade de cerca de 45 minutos.
This thesis, developed at the Regional Supply Center – CAR, located in Decathlon's Setúbal, had as main objective to analyze the productivity of picking or order preparation and to suggest a proposal for improvement in order to increase its efficiency. Due to the increase in the number of Decathlon stores in mainland Portugal and the increased demand for sporting goods, the number of items shipped by CAR is increasing, making picking activity critical. The productivity of this activity must increase so that the items requested by the stores are made available in a timely manner and with the fewest possible errors, improving the level of service provided to the stores, if possible. Picking plays a fundamental role in Supply Chain Management, as it has a direct impact on the service provided, in addition to being the activity that represents the highest percentage of logistics costs. To increase picking productivity, a study by a CAR team was developed. An analysis of the annual demand for articles by the stores was initially carried out and, based on this demand, it was proposed to change the place where the articles were located/stored. Thus, the most sought after items were allocated in the aisles closest to the reception and dispatch areas. This proposal was simulated, based on the items requested by the Torres Vedras store, using the current travel times that an employee takes to walk a aisle and the time to collect an item from a location. Thus, for the new locations of the proposed items, the picking productivity value was obtained, with an increase of 4.3%, which represents a daily reduction in the performance of the activity of about 45 minutes.
