Este estudo de caso, realizado no âmbito de um estágio profissional numa loja de
retalho alimentar, analisa o impacto de metodologias Kaizen para resolver ineficiências e o
desalinhamento entre a capacidade e a procura, com foco na estabilização, na redução de
desperdício e no aumento da produtividade. A intervenção assenta em três pilares:
normalização de processos (Standard Work, 5S, Kamishibai), gestão diária e suporte analítico
(Excel e Power BI). A recolha de dados permite medir tempos por tarefa e calcular a
produtividade por colaborador/processo (caixas/h), assegurando a comparação antes/depois
e a decisão baseada em evidências.
As iniciativas incluem um novo modelo de reposição (massiva e seletiva), o
planeamento diário da produção em frescos e uma ferramenta de dimensionamento de
equipas, articuladas com Kaizen Diário; as soluções foram testadas e implementadas. Os
resultados agregados evidenciam ganhos: −10% no tempo médio de reposição, estabilização
em 60 caixas/h/colaborador e −10% de ruturas. Em frescos, as quebras caem 42% e, na mão
de obra, observa-se −17% de horas trabalhadas e +20% de produtividade, com menos 13
operadores e +6% de vendas. Conclui-se que a combinação de Standards, Gestão Diária e
Dados gera melhorias sustentáveis sem investimento pesado, desde que acompanhada por
disciplina na execução e ciclos regulares de verificação em gemba.
This case study, conducted as part of a professional internship in a grocery retail store, examines the impact of Kaizen methods to address inefficiencies and capacity–demand misalignment, focusing on stabilization, waste reduction, and productivity improvement. The intervention rests on three pillars: process standardization (Standard Work, 5S, Kamishibai), daily management, and analytical support (Excel and Power BI). Operational data collection measures task times and productivity per associate/process (cases/hour), enabling before– after comparison and evidence-based decisions. The initiatives include a redesigned replenishment model (mass and selective), daily production planning in fresh departments, and a staffing-sizing tool, integrated with Daily Kaizen; the solutions were tested and implemented. Aggregate results show gains: −10% in average replenishment time, stabilization at 60 cases/hour per associate, and −10% in stockouts. In fresh, shrink drops 42%; for labour, hours worked fall 17% and productivity rises 20%, with 13 fewer operators and +6% in sales. We conclude that combining Standards, Daily Management, and Data delivers sustainable improvements without heavy investment, provided there is disciplined execution and regular gemba verification cycles.
